The Real Cost of a Head of Operations in India (2026): Salary, Hiring Time, and Hidden Costs

Every D2C founder eventually hits the same wall: you can't do operations yourself anymore. The business is too big. Too many moving parts. Too many things that break if you take your eye off them for a day.
The natural next step is hiring a Head of Operations. Someone senior. Someone who's done this before. Someone who can take the morning dashboard check off your plate, manage the team, keep the machine running.
But what does that hire actually cost? Not just the salary. The real cost.
I broke this down for a founder recently, and the numbers surprised both of us. Here's the full picture.
The headline number: Salary
For a mid-market D2C brand (₹50–500 Cr revenue), a competent Head of Operations in India in 2026 costs:
- Base salary: ₹30–50 lakh per annum
- Median for someone with 8-12 years experience: ₹40 lakh
- Top tier (ex-Amazon, ex-Flipkart, ex-Unilever): ₹60–80 lakh
₹40 lakh is the number most founders have in their head. But that's just the start.
The hiring cost: Time and money before Day 1
Before your new Head of Operations even starts, you're spending:
- Recruitment fee: 15-25% of annual salary if you use a search firm. For a ₹40L hire, that's ₹6-10 lakh.
- Your time: 40-60 hours of founder time on screening, interviewing, referencing. At your effective hourly rate, that's real money.
- Time-to-hire: 2-4 months to find the right person. During those months, you're still doing the operations work. Or it's not getting done.
- Notice period: Another 1-3 months waiting for them to join after accepting the offer.
Best case: you're 3 months from posting the job to having someone at a desk. Worst case: 6-7 months. In the meantime, operations don't stop. You're covering the gap.
The ramp-up cost: They're not productive on Day 1
No Head of Operations walks in on Day 1 and runs your business. They need to learn:
- Your product catalog (100s or 1000s of SKUs)
- Your supplier relationships
- Your tech stack (Shopify, Unicommerce, Klaviyo, WhatsApp, Razorpay, Tally)
- Your SOPs (if they exist)
- Your team dynamics
- Your founder's communication style and decision triggers
Realistic ramp-up time: 3-6 months before they're fully autonomous. During those months, you're paying their salary AND still heavily involved in operations.
The hidden costs no one budgets for
- Tools and software: They'll need their own licenses. Add ₹2-5 lakh/year.
- Team: A Head of Operations usually needs a team. At minimum, 1-2 junior ops associates. Add ₹6-12 lakh/year.
- Training and development: Courses, conferences, certifications. ₹1-2 lakh/year.
- Benefits and overhead: EPF, insurance, workspace, laptop, phone. ₹3-5 lakh/year.
- Bonus and incentives: 10-20% of base. ₹4-8 lakh/year.
- Replacement risk: If they leave in Year 1, you start over. The cost of a bad hire is 2-3x the annual salary when you factor in disruption, team morale, and re-hiring.
The real Year 1 cost
Let's add it up conservatively:
| Base salary | ₹40,00,000 |
| Recruitment fee (20%) | ₹8,00,000 |
| Benefits and overhead | ₹4,00,000 |
| Bonus (15%) | ₹6,00,000 |
| Tools and software | ₹3,00,000 |
| Junior team (minimum) | ₹8,00,000 |
| Total Year 1 cost | ₹69,00,000 |
₹69 lakh. Nearly ₹6 lakh a month. For one operations leader who might take 3-6 months to ramp, might not work out, and definitely takes weekends off.
The question every founder should ask
At this point, the conversation changes. It's no longer "can I afford a Head of Operations?" It becomes: "Is this the best use of ₹69 lakh?"
What if, instead of one human who works 50 hours a week, takes 20 days of leave, and might leave after 18 months—you had an intelligence layer that:
- Works 24/7/365
- Never takes leave
- Learns your business in 7 days, not 6 months
- Costs ₹2 lakh/month instead of ₹6 lakh
- Never leaves for a competitor
That's not a hypothetical question anymore. It's a build-vs-buy decision that every D2C founder should be making in 2026.
The math has changed. The question is whether our mental models have caught up.
